AI readiness assessment / Traffic Light

Automating the wrong process just burns money faster.

16 questions tell you which light your process is at, before you spend money on tools or an implementation team.

Free, about 5 minutes, instant results. No registration.

The Automation Readiness Traffic Light is a set of 16 questions that assesses a process across six groups: accountability, value, rules, data, exceptions and measurability, then places it under one of three lights: Red, Yellow or Green.

Choose the right process before you start

  • It has a clear start and end point.
  • Someone is accountable for running it.
  • There is data or sample records.
  • Current time, error count or cost can be measured.

Check your process

Choose one level per question. Questions marked ★ are blocking questions: answering “Not yet” to one pulls the result down. Answer based on the current state, not the plan.

Accountability

1Does the process have a clear start and end point? ★
2Is a specific person accountable for running this process? ★
3Is there someone with the authority to approve changes to the process?

Value

4Does the process repeat at least weekly with significant volume?
5Does the process take up many staff working hours?
6Do errors or delays in the process have visible consequences for money, customers or schedules?

Rules

7Have the steps of the process been written down as documents or instructions?
8Are decisions in the process based on rules that can be written down, rather than mainly on gut feeling?
9Do two different people handling the same file reach the same result?

Data

10Is the input data in digital form (files, systems, email), rather than mainly on paper? ★
11Does the input data have complete fields and few errors?
12Are sample records or historical data available for test runs?

Exceptions

13Are exceptions a small share and identifiable?
14Have you identified which steps require human approval and which data is sensitive?

Measurement

15Can you currently measure the processing time, error count or cost of the process? ★
16Are there agreed criteria for knowing whether automation succeeded or failed?

Three lights, three actions

The three levels of the Traffic Light
LightWhenMeaningWhat to do
RedBelow 16/32 points, or two or more ★ questions answered “Not yet”The process is not clear enough to hand over to AIStandardize the process, data or accountability first. Automating now means automating the mess
Yellow16–25 points, or 26 points or more with one ★ question answered “Not yet”The process is workable but still has many exceptionsPilot within a narrow scope, with someone approving exceptions, measuring before and after
Green26/32 points or more and no ★ question answered “Not yet”The process is readyDesign the solution and acceptance criteria now. Don't keep a good process waiting

Each question: Yes, clearly = 2 points; Partly = 1 point; Not yet = 0 points. Maximum 32 points.

FAQ

Which processes should be automated first?

Processes that repeat often, have clear rules, available data and measurable current results. The Traffic Light checks exactly these things.

Does a Red light mean it can't be done?

No. A Red light means the process must be fixed first. Once fixed, automation starts making money.

What are blocking questions (★)?

Four questions that cannot be skipped: the process has a clear start and end point; someone is accountable; input data is digital; the current state is measured. If one blocking question is answered “Not yet”, the process cannot reach Green.

Are my answers saved?

No. Results are calculated in your browser and not sent anywhere. You only need to leave details if you choose to book a session.

How does the Traffic Light differ from the EAR Index™?

The Traffic Light measures one process. The EAR Index™ measures the whole company.
